Startup Unit Economics: What to Measure and Why
Unit economics shows what one unit of your startup earns after the costs that unit causes. For most startups the unit is a customer, an order or a subscription. Measure gross margin per unit, the cost to acquire a customer (CAC) and the time to earn that cost back (payback). Investors ask for these early, and they tell you whether growth makes the business stronger or just burns more cash.
Pick the unit
- Subscription or software: a customer or a paid account
- Marketplace or e-commerce: an order or a transaction
- Services or agency: a client or a project
- Hardware or products: a unit sold
Choose the unit that matches how you decide on pricing, hiring and marketing spend.
Build the unit economics
- Revenue per unit: the average revenue a customer or order brings in a period
- Direct costs per unit: payment fees, delivery, hosting, support and anything that rises with each unit
- Gross margin per unit: revenue per unit minus direct costs per unit
- CAC: sales and marketing spend in a period divided by the new customers won in that period
- Payback: CAC divided by monthly gross profit per customer, in months
- Lifetime value (simple view): monthly gross profit per customer multiplied by the months a customer typically stays. Treat it as an estimate and state the assumption.
Read it against cash
- Short payback means growth recycles cash faster
- Long payback means each new customer needs funding before it earns back, so growth increases burn
- Compare payback with your runway: a payback longer than your runway is a funding question, not only a marketing question
Questions it answers
- Does each additional customer make or lose money after direct costs?
- Which channels, products or customer groups pay back fastest?
- What price or cost change gets payback inside your runway?
- What does an investor see when they test your growth assumptions?
Reporting rhythm
Report unit economics monthly in the management pack, by channel or segment if you have enough volume. Keep definitions the same each month so trends mean something. Our monthly KPI dashboard template calculates margins and cash cover as a starting point.
